There is a quiet assumption embedded in most US importer relationships with Vietnam freight carriers: that the partner on the other side of the Pacific is actively selecting the best possible routing for every shipment. In reality, many carriers default to established corridors—hub-to-hub pathways that are operationally convenient for the carrier, not necessarily economical or time-efficient for the client.

For American businesses importing electronics components, apparel, furniture, or industrial goods from Vietnam, this distinction carries real financial consequences. A carrier routing through a congested hub when a leaner alternative exists is not merely an operational oversight. It is a cost your business is absorbing, often without knowing it.

This article outlines a practical framework for auditing your current Vietnam air freight partnerships—examining what the data should tell you, what questions to ask, and what patterns signal that your carrier is prioritizing their network over your outcomes.

Why Default Routing Persists in Vietnam Air Freight

Vietnam's air freight network has expanded considerably in recent years, with increased capacity out of Hanoi's Noi Bai International Airport and Ho Chi Minh City's Tan Son Nhat, as well as growing options through Da Nang and a handful of regional gateways. Despite this expansion, many freight forwarders continue to channel shipments through the same hub configurations they have used for years—typically routing through major Asian transit hubs before onward connection to US gateway cities.

This persistence is not necessarily the result of negligence. Carriers have established rate agreements, slot allocations, and operational familiarity with specific routes. Deviating from those defaults introduces coordination complexity they may prefer to avoid. The result is a system where routing decisions serve network efficiency rather than client-specific speed-to-cost objectives.

For US importers, the practical consequence is a freight partner who may be technically fulfilling their contractual obligations while leaving meaningful optimization on the table.

Step One: Request Actual Routing Data, Not Just Transit Times

The first step in any freight audit is distinguishing between reported performance and actual routing behavior. Transit time figures provided in carrier quotes represent idealized scenarios. What you need is the routing record for your historical shipments—the specific flight segments, transit hub dwell times, and departure-to-delivery timestamps from your last twelve to eighteen months of Vietnam imports.

Compare not just the quoted rate but the all-in landed cost, including fuel surcharges, terminal handling fees, and any ancillary charges that appear on final invoices but not initial quotes.

The gap between what your current carrier charges and what comparable service would cost elsewhere is your baseline inefficiency figure.

Step Three: Evaluate Whether Your Carrier Is Leveraging Regional Vietnam Gateways

One of the clearest indicators of a carrier optimizing for their own convenience rather than your outcomes is a consistent failure to consider regional departure points within Vietnam. Depending on where your suppliers are located—whether in the northern manufacturing corridors near Hanoi, the central coastal zones near Da Nang, or the southern industrial clusters around Ho Chi Minh City—the most efficient departure airport may not be the one your carrier defaults to.

Shipments originating in northern Vietnam that are trucked south to Ho Chi Minh City for departure, when direct options from Noi Bai exist, are absorbing unnecessary inland transit costs and time. Ask your carrier to document why specific departure airports were selected for each origin region and whether alternatives were evaluated.

Step Four: Identify Patterns in Delay Clustering

Random delays are an inherent feature of international air freight. Systemic delays are a carrier performance problem. Reviewing your shipment history for delay clustering—repeated delays at the same transit hub, consistent late departures from the same Vietnam origin airport, or recurring customs processing gaps at the same US gateway—can distinguish between bad luck and structural inefficiency.

If your shipments through a particular hub are delayed at above-average frequency, and your carrier has not proactively raised this with you or proposed an alternative routing, that is a transparency deficit. A freight partner genuinely working in your interest surfaces these patterns and offers solutions before you have to ask.

Step Five: Ask the Questions Most Importers Never Think to Ask

The final component of a meaningful freight audit is direct conversation with your carrier—not about rates, but about decision-making. The following questions tend to reveal how much active optimization is actually occurring on your behalf:

Conducting this audit may confirm that your current carrier is performing well—that routing decisions are sound, benchmarks are competitive, and delays are genuinely exceptional rather than structural. If so, you have valuable documentation to support continued partnership and a baseline for future performance reviews.

More commonly, the audit surfaces a mix of findings: some lanes performing well, others with clear inefficiencies, and a general lack of proactive communication from the carrier about optimization opportunities. In that scenario, the findings become the basis for a renegotiation—or a transition to a partner with greater transparency and more active route management.
