What Vietnamese Suppliers Think Is 'US-Ready' and What Your Warehouse Actually Accepts Are Two Different Things
The shipment left Vietnam on time. Customs cleared without incident. The truck arrived at the distribution center dock on schedule. And then the warehouse rejected it.
This sequence is playing out with increasing frequency for US importers sourcing from Vietnam, and the rejection reasons are rarely exotic. Barcodes that scan incorrectly. Pallet dimensions that do not match the facility's racking system. Master carton labels printed in formats the warehouse management system cannot read. Inner pack configurations that do not match the purchase order. These are not customs violations or carrier failures. They are compliance mismatches between what a Vietnamese supplier understands to be acceptable and what a US warehouse or 3PL actually requires to receive, process, and put away inbound freight.
The cost consequences are significant. Warehouse rejection and restaging fees at major US fulfillment centers and 3PLs can range from several hundred to several thousand dollars per pallet, depending on the nature of the non-conformance and the labor required to remediate it. For importers operating on thin margins—which describes most consumer goods and apparel sourcing from Vietnam—these fees represent a meaningful and avoidable cost line.
Why the Gap Exists
Vietnam's export packaging standards are shaped by a different set of requirements than US warehouse receivability standards. Vietnamese suppliers are typically assessed on whether their goods pass export inspection, survive international transit, and arrive in the destination country without customs complications. Whether those goods can be efficiently processed by a US warehouse management system is rarely part of the supplier's quality checklist.
This is not a criticism of Vietnamese manufacturing quality. Vietnam's export sector has matured considerably over the past decade, and many factories operate to international standards across production, quality control, and documentation. The problem is specific: the final 50 feet of the supply chain—from the truck dock to the put-away location inside a US distribution center—operates according to requirements that are highly specific to the individual facility, and those requirements are not standardized across the US logistics industry.
A 3PL in Memphis may require GS1-128 barcodes on all master cartons. A fulfillment center in New Jersey may require a specific label placement zone on the short side of the carton. A big-box retailer's distribution center in Texas may require that all pallet configurations match a pre-approved floor-load specification. None of these requirements are automatically known to a factory floor supervisor in Binh Duong or a warehouse manager in Hung Yen.
The Most Common Rejection Categories
Based on patterns observed in Vietnam-US supply chains, the following compliance failures generate the largest share of warehouse rejections.
Labeling Format and Placement
Barcode label non-compliance is the single most common rejection trigger. Issues include: incorrect barcode symbology (Code 128 vs. GS1-128), labels printed at insufficient resolution to scan reliably, placement on the wrong carton face, and label dimensions that do not meet facility requirements. Some facilities require both a human-readable description and a scannable barcode; others require specific font sizes for lot numbers and expiration dates.
Vietnamese suppliers often apply labels that are technically correct for export documentation purposes but do not conform to the specific GS1 or retail-specific labeling standards their US customers' warehouses enforce.
Pallet Configuration and Dimensions
US warehouses operating automated or semi-automated racking systems are built around specific pallet footprints—most commonly the 48" x 40" GMA pallet standard. Vietnamese exporters frequently ship on 1200mm x 1000mm pallets (approximately 47" x 39"), which are the standard in Southeast Asian and European logistics. The dimensional difference is small but can be sufficient to cause misalignment in automated conveyor systems or racking slots, triggering a rejection.
Pallet height is a separate issue. Facilities with defined maximum height requirements—often 60" or 72" including the pallet—will reject floor-loaded or over-stacked configurations that exceed those limits, even if the total carton count is correct.
Documentation Mismatches
US warehouses that process inbound freight against advance shipment notices (ASNs) require that the physical shipment exactly match the ASN data: carton quantities, SKU-level detail, lot numbers, and in some cases individual serial numbers. When a Vietnamese supplier ships a substitute SKU, adjusts a carton quantity without updating the documentation, or consolidates inner packs differently than specified, the WMS generates an exception that must be resolved manually before the receipt can be closed.
This is particularly common in air freight shipments where last-minute substitutions or quantity adjustments are made at the factory level without a corresponding update to the commercial invoice or packing list.
Packaging Material Standards
Certain US retailers and 3PLs enforce specific packaging material requirements—restrictions on polybag thickness, requirements for suffocation warning labels on bags with openings above a certain diameter, or prohibitions on specific packaging materials that do not meet California Proposition 65 or other state-level requirements. Vietnamese suppliers who are not specifically briefed on these requirements will apply packaging standards that are acceptable in Vietnam and in most international markets—but not in the specific US facility receiving the goods.
Closing the Gap: A Communication Framework
The solution is not to expect Vietnamese suppliers to independently learn US warehouse standards. It is to build a structured upstream communication process that translates facility-specific requirements into actionable supplier instructions.
Step one: Document your warehouse's actual requirements. Many US importers have never compiled a single reference document that captures their distribution center's or 3PL's specific labeling, pallet, documentation, and packaging requirements. This document—sometimes called a routing guide or vendor compliance manual—is the foundation of everything else.
Step two: Translate requirements into factory-floor language. A routing guide written for a US logistics audience will not communicate effectively with a Vietnamese factory manager. Requirements need to be translated—literally and operationally—into specifications that a production or packaging team can implement without ambiguity.
Step three: Conduct pre-shipment packaging audits. For new suppliers or new product categories, a physical inspection of packaging and labeling compliance before goods leave the factory is far less expensive than a warehouse rejection after they arrive. Origin-side inspection services in Vietnam can perform these audits against US-specific compliance criteria.
Step four: Build compliance feedback loops. When a rejection occurs, the root cause analysis should travel back to the origin supplier with specific corrective action requirements—not a general request to "improve quality." Specific, documented non-conformances with photographic evidence are the most effective tool for driving supplier-level change.
The Vietnam-to-US supply chain is sophisticated at the macro level—carrier relationships, customs compliance, and freight forwarding are well-developed service categories. The last-mile compliance gap is a micro-level problem, but its cost impact is macro. Importers who close it will find that their warehouses run more smoothly, their supplier relationships improve, and a significant category of avoidable cost disappears from their landed cost calculations.
