When Faster Costs More Than You Bargained For: Rethinking Air Freight Speed for Vietnam Imports

For procurement managers and supply chain directors sourcing from Vietnam, the instinct to choose the fastest available shipping option is understandable. Vietnam's manufacturing corridors — from Ho Chi Minh City's industrial zones to the electronics clusters outside Hanoi — produce goods that feed time-sensitive retail cycles, product launches, and replenishment programs across the United States. Speed feels like a form of insurance.

But speed has a price. And in many cases, that price is not justified by the operational reality of the shipment in question.

That gap, multiplied across a 500-kilogram shipment, can represent $1,500 to $2,750 in additional freight cost per consignment.

For a company shipping weekly, that differential compounds to between $78,000 and $143,000 annually — before accounting for fuel surcharges, handling fees, and the premium rates that accompany peak season capacity crunches.

The critical question is whether that expenditure is buying something of measurable value, or simply purchasing peace of mind that the operational calendar does not require.

Case Study: The Apparel Importer Who Paid for Speed It Didn't Need

One mid-sized US apparel brand sourcing knitwear from a factory near Da Nang had a standing instruction to its logistics team: all shipments move express. The rationale, established years earlier during a costly stock-out incident, was never revisited.

When an external audit of their freight spend was conducted, the analysis revealed that the company's distribution center required receipt of goods 21 days before the retail floor date. Standard air freight from Da Nang to their East Coast DC, including customs clearance, averaged 14 days. Express transit averaged 9 days.

The company was paying a consistent premium for five days of buffer time that sat unused in their warehouse. Over 12 months, the avoidable freight premium exceeded $190,000. The original stock-out that prompted the policy had been caused not by transit time, but by a late production release — a problem that faster freight would never have solved.

Case Study: The Electronics Distributor Who Chose Wrong in the Other Direction

The inverse error is equally costly. A consumer electronics distributor importing accessories from a supplier in Binh Duong Province selected deferred air freight for a shipment timed to arrive ahead of a major retail promotion. Their calculation assumed standard transit times would hold.

A downstream delay at the origin airport — not unusual during Vietnam's peak export periods — added four days to the shipment's transit. The goods arrived two days after the promotion launched, missing the initial sales window and triggering emergency replenishment orders at spot rates that cost three times the original freight savings.

The lesson is not that speed is always wrong. It is that the decision must be grounded in a realistic assessment of transit risk, not just standard transit times.

A Decision Framework for Calculating True Cost-Per-Day Value

Rather than defaulting to either extreme, US importers sourcing from Vietnam benefit from applying a structured cost-per-day analysis before each shipment decision. The framework involves four inputs:

1. Delivery deadline with buffer mapped: Identify the hard deadline — retail floor date, warehouse receipt cutoff, customer delivery commitment — and map backward from it. Establish how many days of buffer exist between standard transit completion and that deadline.

2. Transit risk assessment: Evaluate the current operational environment on the Vietnam end. Peak export periods (typically October through December and ahead of Tet), airport congestion events, and known carrier schedule disruptions all increase the probability that standard transit estimates will slip. During high-risk periods, the value of express options rises materially.

3. Cost-per-day calculation: Divide the freight premium for express service by the number of days saved. If express costs $2,000 more and saves three days, the cost per day of speed is approximately $667. Compare this to the revenue at risk per day if the shipment misses its window. If daily revenue exposure is $500, the premium is not justified. If it is $5,000, it almost certainly is.

4. Origin buffer assessment: Confirm that the speed premium is being applied to the transit leg where the constraint actually exists. If production delays are the historical bottleneck — not transit — express freight solves the wrong problem.
